What belongs in a risk lane before standup
Standup goes faster when the room agrees what kind of risk the next slice is, before debating estimates.
Put in the lane: who is affected, whether the change is reversible, whether it touches auth, payments, or personal data, and what you still do not know. That is enough for a two-minute check.
Leave out: story points, owner politics, and a fake precision score. A lane of C because “auth and an unowned questionnaire” is useful. A lane of C because “it feels big” is not.
The lane should say what would move it. If a spike answers the questionnaire owner, say that. If a flag makes it reversible, say that. Standup can then pick the smallest next step instead of relitigating fear.
Draft the lane in Working Draft, read it out, and put the lane plus the why on the ticket. Do not make Working Draft the register of record.
